The First Answer Confirms What You Already Think

What play can teach us about thinking across generations

There's something about the middle of August. Summer isn't over, exactly, but September is visible on the horizon. Vacations are winding down, calendars are filling up, and many of us are somewhere between the lazy, hazy days of summer and the nagging feeling that we should probably be getting serious again. Our brains may be a little fuzzy. Maybe that isn't such a bad thing.

A couple of weeks ago, I announced that our August Generational Intelligence Roundtable would explore something we've never tackled before: play. My guest, Laura Khalil, is going to introduce us to the world of Dungeons & Dragons and help us explore what game playing can teach us about collaboration across generations. I wasn't sure how people would respond. Thirty-two have already registered.

Some of that is surely an appetite for something fun at the end of summer. But I suspect there's more going on.


A Meeting We've All Been In

Someone opens by naming the problem. We have a retention problem. Everyone nods, and the next forty minutes are spent solving a retention problem - compensation bands, stay interviews, exit survey data.

Nobody asks whether it might be a manager problem. Or a role design problem. Or a hiring problem that only shows up eighteen months later, at the exit.

The meeting wasn't unproductive. It produced a plan. But the plan was built on the first framing anyone offered, and once that framing was in the room, it stopped looking like a choice and started looking like the situation.

My version was a faculty meeting about student retention. Different institution, different kind of problem, same forty minutes reaching for the nearest fix.

Speed to the first answer isn't the same thing as quality of decision.


An Old Exercise in a New Costume

Steven Mintz, the University of Texas historian, recently wrote about how Shakespeare learned to think. The part that stayed with me wasn't about his genius. It was about his homework.

Shakespeare attended an ordinary grammar school. The students there argued both sides of a question. They wrote speeches in voices that weren't their own. They took on the parts of historical figures and spoke as them. And they worked through a textbook by Erasmus that takes one utterly plain sentence - your letter pleased me - and rewrites it more than a hundred different ways.

That sounds like a stunt, and it would be, except for the point of it. The same thought approached from a different angle stops being the same thought. What the drill built, Mintz argues, was the habit of continuing to think after the first explanation had already arrived.

Look again at what those students were actually doing. Taking on a voice that isn't yours. Arguing a position from inside a role. Coming up with one more version of the situation before anyone commits.

That is a description of what happens at a Dungeons & Dragons table.

The Latin is gone. The exercise is intact.


Why the First Answer Is So Convincing

Play asks us to stay with the question a little longer.

But why should we, when a perfectly good answer is already sitting there?

Because sometimes the first answer really is the one — elegant, exactly right, arriving whole. And sometimes it only confirms what we already believed. The difficulty is that those two feel identical from the inside. Both arrive fast. Both feel obvious. The confidence is the same.

The problem with a good-enough answer isn't always that it's wrong. It's that it arrives before we've found what we're missing, and we can't tell which kind we're holding without staying long enough to look.


The Frame We Can't See

Consider what happens when two people describe a career.

Someone who built one inside two organizations will likely describe a ladder, with its rungs and its sequence and its dues to be paid. Someone who has worked at five companies in ten years may describe something closer to a portfolio, assembled piece by piece, with options kept open.

Neither is wrong. But a ladder makes loyalty look like an investment, and a portfolio makes it look like a risk. Same word, very different question about what to do next.

And neither person experiences this as a metaphor. They experience it as what a career simply is. That's Mintz's warning. A comparison starts out showing us something. Then it stops feeling like a comparison and starts feeling like the truth.

We can't catch our own. We need someone for whom the word means something else.

Maybe that's what a room with four generations in it really offers. Not more experience. A second reading of the same word — and it's worth having before we design the career architecture, not after.

Someone else's way of seeing becomes something to explore rather than something to correct.

Some of this maps onto something many of us already know. Fluid intelligence, stronger when we're younger, handles unfamiliar problems and new patterns. Crystallized intelligence, growing as we age, draws on context and patterns already seen. But the point isn't dividing the work by age. It's that Why couldn't we? and What did we learn last time? are two readings of the same problem, and we want both on the table before anyone picks one.


When Answers Are Everywhere

And then, of course, there's AI, which makes all of this more urgent — though perhaps not for the reason we usually hear.

Artificial intelligence is now very good at producing options: summaries, examples, analogies, possible connections, all of it fast. Mintz puts the consequence plainly. When connections become cheap, judgment becomes scarce. A tool can hand us a hundred framings of our retention problem. It cannot tell us which one is true of our company.

That judgment is what a room running different frames can supply. Which connection matters here. Which perspective we're missing. Which answer is merely plausible. When to revisit what we were sure of.

The Intelligence of Play

So maybe that helps explain thirty-two registrations for a Roundtable about playing Dungeons & Dragons at work.

We spend enormous effort making people more productive, more efficient, and faster to the answer. But speed to the first answer isn't the same thing as quality of decision. A group that surfaces three framings and tests them against each other will decide better than a group that ratifies the first one — not because it had more ideas, but because it practiced telling them apart.

Maybe a game is simply where that practice becomes possible. The stakes are invented, which is exactly why someone will risk a second answer. Where we can experiment. Where someone else's way of seeing becomes something to explore rather than something to correct. Where we can stay with the question a little longer.

That may be the real intelligence of play. So maybe we shouldn't stop playing yet.
